TL;DR

  • Credit appraisal is the bank's step-by-step check of your loan file before sanction: application, documents, visit, bureau and title checks, financial preparation, proposal, rating, sanction, documentation, disbursement, then monitoring.
  • A few steps are RBI rules: KYC, a Credit Information Report inside appraisal, wilful-defaulter screening. Most steps are bank policy: visits, valuers, rating cut-offs, ratio comfort lines.
  • Files stall on paper, not intent. Clean financials, matching statements and ready title papers move a file faster than any follow-up call.

You applied for a business loan. The branch took your papers and went quiet. What is happening inside the bank while you wait? This guide walks the full file journey in order, stage by stage, and shows what the officer does, what you must hand over, and where files quietly get stuck.

One discipline runs through every section. Some steps carry RBI force. Others are your bank's own policy. I mark the split each time, because a borrower who argues policy as if it were RBI law, or treats an RBI rule as a branch habit, loses both arguments. Your sanction letter, when it comes, is the paper that binds your file. Our bank loan sanction letter guide walks through every clause, from the EMI math to the fine-print traps.

What is the credit appraisal process in Indian banks?

The credit appraisal process is the bank's ordered check of a loan proposal, from application to sanction, that answers one question: should this borrower get this money on these terms?

In plain words, the bank is pricing trust. It wants proof of three things. You are who you claim to be. Your business earns enough to repay. And the security or cash flow behind the loan will hold if trade turns slow. Every stage in this guide tests one of those three proofs. The officer records the answers in a credit appraisal memorandum, and the sanctioning authority decides on that record.

Place one file on the table and keep it there for the whole guide. Aaroh Auto Components of Kanpur makes pressed parts for tractor makers. Sales last year were Rs 6.4 crore. The promoters seek working capital of Rs 120 lakh and a term loan of Rs 80 lakh for two machining centres, Rs 200 lakh in all. That total sits below the Rs 5 crore large-credit reporting line, so the file runs the standard branch route without the large-borrower reporting layer. Each stage below follows the Aaroh file.

Read the third column as the spine of this guide. Where a step is an RBI rule, no branch can waive it for you, and no agent can shortcut it. Where a step is bank policy, preparation and negotiation both work. Borrowers waste months blurring that line.

What happens at application and document collection?

At application, the bank logs your proposal, opens a file, and collects the identity, constitution and financial papers that every later stage will rely on.

The form itself is bank policy. One bank logs you on a portal, another on a branch form. What matters is what the form triggers: a file number, an officer, and a document checklist. For Aaroh, the application records both facilities together, because the working capital and the term loan will be appraised as one borrower, one risk, one sanction. Splitting the ask across two files helps nobody.

KYC is the RBI-ruled part of this stage. Customer identification now sits under the Reserve Bank of India (Commercial Banks: Know Your Customer) Directions, 2025, which replaced the 2016 Master Direction by a circular of 28 November 2025. The bank must establish who the borrower and the beneficial owners are before it lends. Expect PAN, Aadhaar or other officially valid documents for individuals, and registration, partnership deed or board papers for the firm or company. An incomplete KYC stops the file before appraisal starts. It is not a branch preference you can talk past.

The rest of the pile is the bank's list, and it repeats across lenders with small changes. Three years of audited or provisional financials with tax returns. Six to twelve months of bank statements for every account the business runs. CMA data where working capital is sought. A project report where term debt funds new assets. Property papers where security is offered. Collect against your bank's own checklist and keep one scanned set ready. Most appraisal delay is born here, in papers that arrive in drips. How those statements get read is a stage of its own, set out in our bank statement analysis guide.

What does the bank check before it prepares your proposal?

Before the proposal is written, the bank visits your unit, pulls your credit reports, screens defaulter lists, and verifies the title and value of any property you offer as security.

The pre-sanction visit is bank policy, and it is more than a formality. The officer walks the floor, counts machines against the asset register, glances at stock levels, and talks to the promoters about orders and buyers. For Aaroh, the visit note records the two machining lines running, a third bay empty for the new centres, and raw material stock that broadly matches the last stock statement. A visit that contradicts your papers, full godowns on paper and empty racks on the floor, becomes the fact your file never outruns.

The bureau and defaulter checks carry RBI force. The Reserve Bank of India (Commercial Banks: Credit Information Reporting) Directions, 2025 require loan policies and credit appraisal processes to carry provisions for obtaining Credit Information Reports from one or more Credit Information Companies, so that credit decisions rest on information from across the system. In practice the officer pulls a report from CIBIL or a peer bureau for the firm and the promoters, and reads conduct, not just a score: past delays, settled or written-off accounts, guarantees given for others, and a burst of recent enquiries. Alongside it runs the wilful-defaulter screen under the RBI Master Direction of 30 July 2024 on wilful and large defaulters. A wilful defaulter, in that Direction, is a borrower or guarantor who committed wilful default with an outstanding of Rs 25 lakh and above, and no lender may grant an additional facility to such a borrower or an associated entity. One hit on that screen ends the appraisal. No rating model revives it. How that bureau reading weighs against your bank statement, and the EMI load test that follows it, sits in our CIBIL score vs bank statement guide.

Title and valuation close this stage, both by bank policy. An empanelled advocate traces the property title, checks the chain of deeds and searches for existing charges, while an empanelled valuer reports market value and realisable value. For Aaroh, the factory shed offered as collateral security passes title cleanly, and the valuer's figure supports the margin the term loan needs. Note the panel point: a valuation from a valuer outside the bank's panel usually gets redone at your cost and your delay. Ask for the panel route before you commission any report.

How does the bank prepare the financial data and the proposal?

The bank then turns your financials into CMA data, tests working-capital and term-loan ratios, writes the proposal as a credit appraisal memorandum, and assigns your file a risk rating.

Financial preparation is where your past meets your projections. For working capital, the officer spreads three years of actuals and two years of estimates into the CMA format and sizes the need against your operating cycle, often through the MPBF working-capital assessment for larger files. For the term loan, the test is serviceability across the repayment years, measured by the debt service coverage ratio. The Aaroh numbers, which also run the workbook below, read like this: projected current assets of Rs 240 lakh against current liabilities of Rs 180 lakh give a current ratio of 1.33, and five-year cash flow covers term debt service 1.52 times on average, with a first-year low of 1.18. That first-year dip is exactly the kind of fact a good proposal surfaces and answers, here by shaping the repayment start, instead of hiding it for the sanction meeting to find.

Two warnings belong in this section, because both sink real files. Your actuals, estimates and projections must stay in their own lanes: mixing a provisional year into an audited column, or dressing an estimate as an achievement, is the error our guide on provisional, projected and audited financials unpacks. And the common data faults, mismatched sales against returns, borrowings that appear in no statement, stock figures that move without purchases, are catalogued in our CMA data rejections guide. Read both before your file is written up, not after the queries come back. Where confusion remains about which paper the bank even wants, the CAM, CMA and project report comparison settles it.

The proposal itself is the CAM: borrower and group profile, the visit findings, the bureau reading, security and title position, the financial spreads, the ratio verdicts, and a clear recommendation with terms. One RBI outcome governs this writing: appraisal must be the bank's own independent and objective work. The Reserve Bank of India (Commercial Banks: Credit Risk Management) Directions, 2025 require boards to run credit through an approved policy and require the bank to appraise independently rather than lean on outside consultants. Your consultant's report can support your application. It cannot substitute for the bank's judgment, and officers discount files that read as if the borrower wrote its own appraisal. Risk rating follows the same split: the model, its factors and its cut-offs are bank policy, while the rated outcome drives pricing, tenor and how high the sanction must travel. The ratio gates that feed the rating are set out in our term loan appraisal ratios guide.

What is a credit appraisal memo?

A credit appraisal memo is the bank's internal write-up of your loan file. Officers use the words memo, CAM, and credit proposal interchangeably for the paper that carries the recommendation to the sanctioning authority. What matters for you is that the memo is written by the bank, never by you, and it decides your file's fate at sanction. Our CAM guide explains what goes into it, section by section.

Who sanctions the loan, and what happens between sanction and disbursement?

A sanctioning authority above the proposing officer, set by the bank's delegation chart, approves, modifies or declines the proposal, and money moves only after documents are executed and sanction conditions are met.

Delegation is bank policy inside a board-approved credit policy. A branch head sanctions small files alone. Larger or weaker-rated files travel to a committee at the regional or head office. This is why two files of the same size move at different speeds: the rating, not the amount alone, sets the altitude the file must climb. For Aaroh, the clean title, the 1.33 current ratio and the explained first-year DSCR dip keep the file at the regional committee instead of pushing it higher. If the authority modifies terms, a lower limit, a higher margin, a shorter tenor, the modification returns as a revised offer. You accept it in writing or negotiate before documentation, not after.

The sanction letter is the binding paper. Rate, tenor, margin, security, insurance, stock-statement discipline, and conditions precedent to disbursement all live there. Documentation then converts the letter into enforceable contracts: loan agreement, hypothecation or mortgage deeds, guarantees, and charge filings for companies. Disbursement comes last and often in stages. Working capital becomes available as a limit you draw against, governed day to day by drawing power on your stock and book debts. Term money is released against invoices and stage proof for the machining centres, so the bank funds assets, not intentions. Treat every condition in the letter as a disbursement gate, because the disbursing officer will.

What does the bank monitor after disbursement?

After disbursement the bank monitors conduct, stock and repayment through statements, audits and annual review, and renews or re-prices your limits on that record.

Appraisal does not end at sanction. It changes tense. Monthly stock statements feed drawing power. Account conduct, credits routed through the account, cheques returned, limits used and repaid, tells the officer whether the business he appraised is the business that is running. Periodic stock audits test the paper stock against the physical stock. Annual review and renewal re-run a lighter appraisal on fresh financials. The monthly discipline behind that review, budget against actual cash movement, is the ground our cash budget and fund flow guide covers, while day-to-day statement reading follows the bank statement analysis guide.

The RBI-ruled edge of monitoring is classification. Overdues move an account through Special Mention Account bands and into non-performing status at 90 days past due, with the consequences our IRAC norms decoder sets out, and conduct signals feed the early-warning reading in the early warning systems guide and the fraud risk management decoder. Renewal is where this record gets priced. A clean year buys continuity and a hearing for enhancement. A strained year buys conditions. The borrower's renewal playbook runs that renewal as a checklist: the 180-day rule, the document file, and the four outcomes. The cheapest renewal strategy is decided in the twelve months before it, statement by statement.

Which steps are RBI rules and which are bank policy?

KYC, credit-report use in appraisal, wilful-defaulter screening, large-credit reporting and asset classification are RBI rules; visits, panels, formats, rating cut-offs and ratio comfort lines are bank policy.

Hold the split firmly, because it decides how you respond at each stage. RBI rules admit no local waiver: identification under the 2025 KYC Directions, a Credit Information Report obtained inside appraisal under the 2025 Credit Information Reporting Directions, the wilful-defaulter screen and its credit bar under the Direction of 30 July 2024, CRILC reporting once aggregate exposure reaches Rs 5 crore (the separate Rs 3 crore red-flag reporting line is explained in our CRILC reporting guide for red-flagged accounts), and SMA to NPA classification once money is disbursed. For files that also touch directed lending, category targets shape branch appetite on top of appraisal, as the priority sector lending decoder explains. None of these steps speeds up because a manager likes you, and any person who offers to bypass one is offering you a problem, not a shortcut. A separate caution on data quality: much appraisal friction is still manual re-keying of statements into spreadsheets, the failure mode traced in our pieces on bank statement analysis challenges and manual Excel bank analysis, which is why reconciled, machine-readable papers help your file.

Bank policy is the negotiable half, and it is larger than most borrowers expect. The visit format, the advocate and valuer panels, the CMA and CAM formats, the rating model and its pass marks, comfort lines such as a 1.33 current ratio or a DSCR band, margins, security insistence, and the delegation chart: all of it is set by your bank's board-approved policy within the RBI outcome that appraisal be independent. Policy varies by bank, by borrower segment, and over time. The same Aaroh file can draw a different margin at two banks without either bank breaking any rule. So argue policy with preparation and alternatives. Argue an RBI rule and you simply mark the file as one that does not know the difference. The workbook below turns this whole journey into a stage tracker for one live file, so you can see where your proposal stands before the branch tells you.

Frequently Asked Questions

What is credit appraisal in Indian banking?

Credit appraisal is the bank checking, before it lends, whether you can repay and whether the loan fits its risk rules. The officer studies your documents, bureau record, financials, security and cash flow, then records the view in a credit appraisal memorandum for the sanctioning authority to decide on.

How long does the credit appraisal process take?

There is no RBI-set timeline, so treat any week count as bank practice, not a rule. A complete small-business file with clean statements and ready title papers often moves in a few weeks. Missing financials, valuation delays and committee calendars stretch it. Complete papers are the only real speed lever.

Which documents does the bank ask for at appraisal?

Expect KYC and constitution papers, three years of financials with tax returns, six to twelve months of bank statements, CMA data for working capital, a project report for term debt, and property papers where security is offered. Your bank list governs your file, so collect against its checklist, not a generic one.

What CIBIL score does the bank want for a business loan?

No RBI circular fixes a passing score, so any single cut-off you hear is one bank policy, not law. Officers read the full Credit Information Report: past delays, settled accounts, enquiries and guarantees given. Clean conduct over two to three years usually matters more than one headline number.

Why do banks reject loan applications at appraisal?

Files fail on repayment math first: thin cash flow, weak debt service coverage, or projections the past cannot support. Conduct failures come next: bureau defaults, returned cheques, diversion signs. Paper failures finish the list: mismatched financials, unclear title, or statements that do not match filed returns. Ask which bucket your refusal sits in.

What happens after the loan is sanctioned?

Sanction is a conditional yes, not money in the account. You accept the terms, execute loan documents, create the charge or mortgage, complete insurance and margin requirements, and only then does the bank disburse, often in stages against proof of use. Read the sanction letter closely: it binds the file.

Can a wilful defaulter get a fresh loan from another bank?

No. Under the RBI Master Direction of 30 July 2024 on wilful and large defaulters, no lender may grant an additional credit facility to a wilful defaulter or an entity associated with one. The bar runs for one year after the name is removed from the List of Wilful Defaulters.
